Emergn introduces Value-Driven AI Adoption to help businesses turn AI experiments into a defensible engine of growth

A new advisory offering responds to findings that 95% of enterprise GenAI pilots still fail to deliver measurable ROI.

LONDON – 10 June 2026 – Emergn, the technology and management consultancy trusted by Fortune 500, FTSE 100, and Global 2000 enterprises, today announced the launch of Value-Driven AI Adoption, a new advisory and capability-building offering designed to help large organizations move AI from a portfolio of disconnected experiments to a governed, value-generating engine of growth.

The launch responds to a widening gap between AI ambition and AI delivery. According to MIT, 95% of enterprise GenAI pilots fail to deliver measurable ROI. Emergn’s own research, The Global Intelligent Delusion, a survey of more than 750 enterprise leaders, found the gap is not the technology – it is the operating model around it. More than half (55%) of leaders say they will not meet their AI goals without the talent, problem framing, and outcome-focused design typically led by product teams.

AI is no longer about experiments – it’s about results. Boards expect systems, capabilities, and teams that can deliver measurable impact at scale. The winners will be the ones who turn AI into growth, with AI contribution margin as the new scoreboard. That’s what Value-Driven AI Adoption is built to deliver.

Alex Adamopoulos, Chairman and CEO of Emergn

What organizations do differently with Value-Driven AI Adoption

Emergn calls the underlying problem the Intelligent Delusion: the belief that AI tools alone will transform how an organization works. Value-Driven AI Adoption closes that gap by changing three things at once – how AI is governed, how it is delivered, and how the capability to do both is built inside the client organization:

  • Prioritize AI investments based on measurable business outcomes. Clients move from a sprawl of pilots to a focused, defensible portfolio of use cases, prioritized through a value framework and governed by a standing AI Board, giving senior leadership confidence to fund what’s working and stop what isn’t.
  • Activate a target operating model for AI at scale. Clients put in place the structures that make AI repeatable – a Center of Excellence, a sandbox strategy, and governance designed to unlock speed safely rather than slow delivery down.
  • Prove the model and own it. One to three high-priority use cases are delivered through the new operating model, the first AI Board cycle is run end to end, and reusable assets, playbooks, and a 6–18 month roadmap are handed over for the client’s teams to own and extend.

The offering is vendor- and model-agnostic, designed to fit on top of the cloud, data, and AI tooling clients already have in place.

What success looks like

Twelve months on from a Value-Driven AI Adoption engagement, clients should expect to see AI on the revenue line rather than the experiment line; a defensible portfolio of use cases funded against outcomes; an AI Board giving the board the confidence to keep investing; and a compounding internal capability – people, communities and reusable assets – that makes the next wave of AI adoption faster and cheaper than the last.

The approach is enabled by Emergn’s proprietary Value, Flow, Quality (VFQ) philosophy, which underpins every engagement, and by Praxis, the firm’s product development platform powered by Stella, its AI product coach.

The tools work. The wrappers around them don’t yet. Capable organizations and capable people shouldn’t be left behind because the operating model can’t keep up with the technology. AI should multiply what your people do – not be rented from consultants who leave with the capability when the engagement ends.

Alex Adamopoulos, Chairman and CEO of Emergn

Value-Driven AI Adoption is designed to help organizations move from AI ambition to enterprise execution through a structured, low-friction model focused on measurable business value. The engagement begins with a one-week diagnostic conducted at no cost and with no commitment, including executive interviews, a current-state assessment, a strategy heat map, and the identification of 3–5 prioritized use cases to give senior leaders a clear view of where AI can deliver the greatest impact. This is followed by a focused operating model phase, typically delivered over 2–7 weeks, establishing the governance, value frameworks, AI leadership structures, operating models, and sandbox strategies required for scalable adoption. The final phase validates value through the first AI Board cycle, codifies reusable assets and practices, and delivers a practical 6-18 month roadmap that enables organizations to sustain and scale AI adoption internally.
