Stop asking “What’s our AI strategy?”

After a few intense years of AI pilots, demos, and prototypes, most leadership teams are asking a different question now.

Not “What’s our AI strategy?” but “What do we actually have to show for it?”

Revenue, risk, experience, productivity – it all eventually comes back to measurable change in how your products and services perform. The question isn’t whether to pursue AI transformation, it’s whether your approach is structured to scale and show up in real product performance. In that context, “AI strategy” on its own is an unhelpful abstraction.

Simply declaring “we have an AI strategy” will sound a lot like “we went agile” did a decade ago: a label that hides more dysfunction than it reveals.

Why most AI initiatives fail to scale

The pattern we see failing most often: Organizations launch AI initiatives in three disconnected streams. IT runs infrastructure pilots, an innovation team chases use cases, and product teams keep building the way they always have. Eighteen months later, there’s plenty of activity but almost no measurable change in customer outcomes or business metrics.

The real divide isn’t between companies with or without AI strategies. It’s between those that treat AI as disconnected experiments, and those that embrace product-led transformation, treating AI as part of how they build, evolve, and govern products and services.

Our 2025 Global Intelligent Delusion survey of 750+ enterprise leaders confirms this pattern: while 77% say AI will generate business value in the next 12 months, 57% admit expectations for what AI can do are growing faster than their organization’s ability to meet them. Ambition is high; the constraint is scaling AI initiatives across products and markets.

This article is about making that shift real – and shares practical steps (and a few concrete tools) to approach AI differently in 2026.

1. Make product teams the home for AI – not a side lab

A lot of AI strategies still start from the tech and work backwards: a new capability appears; the question, “What are we doing with this?” bounces around; teams rush to bolt AI onto existing touchpoints so there’s something to show in the next steering committee.

The more credible pattern starts somewhere else: Which outcomes do we need to change, and what would it look like to treat those outcomes like products we own – not projects we finish?

What product-led transformation looks like in practice

That mindset shift is the foundation of product-led transformation. It has consequences. It means you can’t keep AI in an innovation lab or a single central team. If “AI” lives on one slide while your product portfolio lives on another, nobody is truly accountable for the intersection. Success can’t be measured in pilots launched or proofs of concept delivered. It has to be judged against customer impact, risk, cost, or experience. And you can’t outsource the hard thinking about ethics, unintended consequences, or operational risk to vendors or a handful of specialists.

In product-led organizations scaling AI initiatives effectively, AI work lives inside accountable product teams. Those teams own a problem space – like payment failures, onboarding drop-off, claims leakage, or churn in a specific segment. They can reach for AI the way they’d reach for any tool: when it’s the best way to move a target outcome. They have the autonomy to run experiments, the metrics to know if something is working, and the remit to stop initiatives that aren’t paying off.

The investment shift is already happening

The data backs this up. Organizations increased investment in product management for two tightly linked reasons:

  • 42% to ensure successful implementation of AI and realize financial gains
  • 41% to integrate AI/ML capabilities into products and workflows (Global Intelligent Delusion, 2025)

When product teams own the problem and the outcome, AI shows up in results, not just roadmaps. In fact, 88% of organizations increased their product management investment in the past year, and 44% hired a Chief Product Officer. This signals a shift in governance from simply shipping features to owning customer, operational, and financial outcomes.

A simple test for your AI strategy: if you removed the word “AI” from your roadmap, would it still be clear who owns which outcomes, which metrics matter, and what gets stopped when something better shows up? If not, you don’t have a product-led AI strategy yet – you just have AI activity.

2. Stop chasing AI-ready data – build decision-ready data

“Once our data is ready, we’ll really be able to move.”

Most organizations have some version of that sentence in circulation. Of course, data foundations matter. But the trap is treating “AI-ready data” as a vague, ever-moving goal; one that becomes a bottleneck for scaling AI initiatives. The bar is high, poorly defined, and conveniently pushes difficult decisions into the future.

The mindset shift that matters most

The mental shift often matters more than the technical one. Instead of asking, “When will our data warehouse be ready?” product teams should ask, “What decisions could we improve this quarter with the data we already capture? And what blind spots are we willing to acknowledge?” That reframe is essential to product-led transformation and it changes everything.

The teams moving faster work with a more grounded idea: Data doesn’t need to be perfect. It needs to be good enough for the decisions we’re making – with risks we understand and are willing to carry.

That sounds straightforward, but it forces different behavior.

Three practical steps to decision-ready data

  1. Start from decisions, not dashboards.
    Instead of asking “What data do we have?”, a customer operations team might ask, “Which decisions about service recovery could AI reasonably support this quarter?” From there, they identify the minimum set of signals needed: complaint categories, resolution times, credits issued, subsequent NPS, maybe a couple of contextual flags. That’s a much tighter and more actionable scope than “fix customer data.”
  2. Put product and data people in the same room.
    A product manager responsible for onboarding completion works with data and engineering to design events into the flow – which steps users abandon on, which help content they see, which nudges they ignore – rather than retrofitting AI onto a set of generic logs. The conversation becomes: “What do we need to instrument now so that, six months from today, an AI-powered assistant can actually help here?”
  3. Be honest about weaknesses and build guardrails accordingly.
    Maybe you don’t have reliable data for a certain segment. Or a particular field is patchy. Instead of pretending otherwise, you explicitly exclude those from fully automated decisions. Or you introduce a human review step for high-risk cases. You accept that some use cases will stay “advisory only” until the data catches up.

3. Your real advantage for scaling AI initiatives is still human capability

The paradox of AI right now is that the better the tools get, the more obvious it becomes what it can’t do for you.

This is the uncomfortable truth about AI commoditization and why product-led transformation matters: As models get cheaper and more capable, the technical advantage shrinks every quarter. In 2022, having a team that could fine-tune a language model was a competitive edge. In 2025, that’s table stakes.

The durable advantages are judgment, taste, domain expertise, and the ability to know when AI is steering you wrong. These are human capabilities that don’t multiply with better AI tools.

What you can (and can’t) delegate to AI

You can certainly delegate a lot to AI. It can draft content. Summarize meetings. Cluster feedback. Generate options for experiments. Surface patterns across millions of rows of data. A product trio working on pricing might use AI to sift through historical promotions, simulate different discount strategies, or outline hypotheses about elasticity per segment. A customer support lead might lean on AI to categorize cases, recommend responses, or highlight emerging trends before they show up in monthly reports.

But you can’t delegate the parts that carry real weight. No model will tell you which customer promise you’re willing to stand behind when margins are tight. No system will decide how much risk you’re prepared to take on a fully automated decision path, or when it’s time to pull back a feature that’s technically successful but eroding trust.

Only people can decide that a “minor” drop in explainability is unacceptable in a regulated context, or that a slightly slower experience is worth the additional safety.

Why capability is the real differentiator

That’s why capability is becoming the real differentiator for any serious AI strategy. Our 2025 Global Intelligent Delusion survey found that 55% of enterprise leaders say they will not meet their AI goals without talent capable of problem framing, outcome-focused design, and the market integration skills that product teams provide. Yet training gaps have tangible costs: 31% report delays greater than six months to digital transformation projects directly tied to insufficient capability development.

Think about what strong capability can mean in practice:

  • A team that can challenge and refine AI outputs, not just consume them.
  • Someone spotting subtle bias in a model’s recommendations before it infects your roadmap.
  • A technically brilliant AI feature that customers actually adopt, because it’s been shaped with real user insight and storytelling.
  • Teams that turn new tools and feedback into better experiments, not just more noise.

If those muscles are weak, adding more AI doesn’t fix the problem. It amplifies it.
